Repair or replace your AC: make the decision with facts

The age of an AC starts a conversation; it does not finish it. Compare the actual fault, repair history, comfort, warranty, and replacement scope before deciding where to spend.

The short answer
  • Get the fault diagnosed before making a replacement decision.
  • Compare the repair with the condition of the whole system.
  • A rule of thumb cannot replace your actual costs and priorities.

Start with a diagnosis

An older system can still have a straightforward repair. A younger system with a failed capacitor or contactor may not need replacement at all. Confirm what failed and whether an airflow problem is making otherwise working equipment look inadequate.

    Compare the repair price with a replacement proposal

    In our September 2026 recording, we used a $1,200 repair and a system age of 12 years as prompts for comparing repair and replacement. That recorded threshold is a discussion aid. Get current repair and replacement numbers for your equipment, then compare them with its condition and the comfort it provides.

    For a major-repair example, our July 2026 compressor recording discussed about $1,500 to $3,000 or more. Recorded prices may have changed; ask for a current quote. Put that repair beside the system’s age, efficiency, and replacement cost before deciding.

      Compare the whole picture

      Look at the repair cost alongside system age, condition, prior repairs, comfort, and energy use. A major compressor or coil repair on older equipment creates a different decision from a small repair on a system that has been reliable and comfortable.

      Ask what existing warranty coverage actually applies before comparing the out-of-pocket options. A repair on a covered component may look different from the same job without coverage. Also ask which other known problems would remain after the repair.

        Choose for your home and budget

        Use repair-versus-replacement rules as conversation starters. The recorded examples use different dollar and age thresholds, which is a reason to compare your actual repair and replacement options rather than make the decision from one formula.

        Your budget matters. Ask for the full repair picture and a replacement option when it is relevant, then choose the path that fits your needs. Do not assume an upgrade that solved a neighbor’s problem will solve yours.

Robert, just know that comes with a host of disclaimers that basically say, "Hey, I don't know what next year looks like for this system. I don't know what two years down the road looks like for this system because when a system starts having major components fail, it is going to continue trending that direction."           What happens if you wait to repair or replace your AC in July versus doing it now as we go through the HVAC season in Oklahoma, the demand and the price follow the same bell curve a lot of times, right? So, in you know, spring, winter, you know, whenever it's useless weather outside for your local HVAC guy, we're all just gluttons for punishment really. We just need hot, miserable weather in order for us to make money. The cost is going to be associated with that as well because we need to make sure our team has work to do. So, the cost is going to be a little bit less. We have more flexibility in our margin. We have more flexibility in our time, which means that we are able to then come down on price. But, if you wait until, you know, May, June, July, August, and sometimes even September in Oklahoma, well, then the cost is going to be reflective of that demand because as calls come in, we only have so much viable labor capacity, only so many good technicians and good installers, and only so many hours in a day to complete this job.           We have the salesperson, which is really a technician, with a clipboard problem. And here's the reality. You've heard them, you've seen them on Reddit, you've seen the in-your-corner stories on news, which is a technician shows up to a house, and all they bring to the front door is a clipboard. There's no evidence that they are who they say they are, other than the brand on their shirt and maybe a name tag. And they spend 5 minutes looking at your system, they walk around, and what you thought was going to be a general service call ends up being 5 minutes of explore the home, and then a new system price handed in your lap, and you're really kind of left confused as to why this person came out here. I want to tell you about the three situations where I flat out will not let that conversation happen, even if you're ready to sign. One, your system's under 8 years old with an easily fixable fault, a capacitor, a motor, a contactor. I see these tickets every single day, and that system's got good years left. Replacing your equipment would be like lighting your money on fire. We fix it and we go home. Number two, your real problem is an airflow problem wearing the disguise of an equipment issue. And my techs get called out for the AC's not keeping up all the time. And half the time, the equipment's innocent. The ducts are leaking or choked, and a shiny new system on bad ducts, that's going to disappoint you exactly like the old one did. So, we fix the actual problem, and it's usually a fraction of the cost. And number three, the repair is small and the system is healthy. If $500 could buy you three more good years, I'll tell you that. Hand you the honest timeline, and you can plan the replacement on your schedule, not in a panic during a heat wave, which I promise you is when everybody else does it. So, why am I telling you this? Cuz you've probably met the other kind of tech, the one who turns every service call into a sales pitch. That's not how you last 40 years in Oklahoma.           Here's how I actually think about repair versus replace. My general rule of thumb, if the repair costs more than half of what a new system would cost and the unit's over 10 years old, the math usually doesn't favor the repair. But, it's not just math, it's context. If your system is 8 years old and the capacitor goes out, we replace the capacitor and you move on. That's not a crisis. That's maintenance. But, if your compressor fails on a 14-year-old R-22 system, that's a different conversation because R-22 refrigerant equipment isn't made anymore. And you'd be putting serious money into a system that's already at the end of its life. Sometimes, the honest answer is that your system's fine.           If you wait until July, you lose 100% of your negotiating power because you are now at the will of Mother Nature itself. No longer is it in the hands of you and your HVAC contractor.           Let's cut to the chase. You want to know how much it costs to repair your AC this summer, and I've got the numbers for you. Most AC repairs land between $150 and $600. That's the range for like the stuff that typically goes wrong, so the most common repairs. The single most common failure in July is actually a capacitor. It's a little part about the size of a soda can, kind of looks like a soda can, and it's about 200 to $400 installed, and that's it. A lot of the times though, you need to hear this. Sometimes when people tell you you need a whole new system, a lot of times it's just a bad capacitor and a burnt contactor. Good techs check the cheap stuff first. So, next, low on refrigerant. A leak search typically is between a few hundred and up to 1,500, really depending on one, how long it takes to identify the leak, and how much refrigerant it actually takes. A true compressor replacement is a really big one, roughly a couple thousand dollars is where we see that. We're seeing between 25 and 4,500 dollars, just depending on what type of compressor, again, refrigerant, things like that. And here's my rule of thumb. If anybody quotes you a big number before they've shown you what they found, that's your sign to get a second opinion, run far, run fast. We put the price in front of you before any one of our techs does anything. You're in the driver seat. We will do as little or as much as you want us to do. We are just waiters at a restaurant. We want to give you all of the options before you make a decision and educate you on what happened, what went wrong, and how we can rectify the situation.           That's the key. Who you choose matters so much when it comes to repairing your home's most expensive appliances. So, you have to make sure that the person that you're choosing to come into your house has the credibility to make the call for you and make the call with you that says, "Hey, should we repair?           Let's say it did break down in July. Let's say it did fail the most inconvenient time and we're now looking at a repair bill that, oh my gosh, what are we doing? Why does it cost this much? Sometimes, the part is a original manufacturer piece of equipment, so it's an OEM part, meaning we have to order it from that manufacturer and sometimes it is more than a day or two out. And so now we're talking about how do we make sure that somebody's comfortable in their house? Sometimes we run out of window units. Those get taken up pretty quickly. And so you're left with do I go stay with friends? Do I go stay with, you know, some family? Do I have to go get a hotel? And if you have to go get a hotel, and okay, see you're talking, you know, on a slow night, like 150 bucks a night. On, you know, if OKC Thunder make it to the the finals again in June, we're talking like probably three to $500. Go Thunder. The hotel math is a real factor to consider whenever you're talking about should we repair this preemptively or should we just wait until it fails?

          What is an expensive repair look like? What components could possibly cause a system to cost so much to repair? The heart of your system, your compressor. Those repair costs can range, gosh, anywhere from I've seen repair costs on anywhere from say $2,000 all the way up to $5,000 depending on the tonnage, the make, so who made it, and then what refrigerant is being used in that system. And so, your compressor, if you've got a a huge repair, which is the compressor, it can cause that repair price to go up pretty quickly. And often times when you replace the compressor, the compressors failed because of some reason. And so, if the compressor fails, it's often always indicative of other problems. And so, if you replace the compressor and you spend a lot of money on that repair, just be prepared that you're at high risk for other components having problems, too.

          You have a replacement/repair decision for your HVAC system or your plumbing for your home. And you need to know, do I need to replace or do I need to repair? If your system is less than 10 years old, I honestly don't think we should be having a conversation to replace it at all. Why 10 years? Because 10 years is the standard manufacturer warranty for their parts and materials on that piece of equipment. So, as long as we can get the manufacturer to pay for a large portion of that repair, then you're better off repairing it if it's less than 10 years old. So, if your compressor has died or if your, you know, coil has died or whatever it is, that should be covered under warranty.           Don't buy the upgrade. It solves someone else's problem or a solution that sounds like a fix-all because homes are built different. Your comfort needs are different. They're different from your neighbors. They're different from your friends, your family, whomever. Make sure that the problem you're trying to solve is solving your specific problem.           so major repairs on a system can vary typically we see them start around 10 to 15 years sometimes we can see major repairs before that and sometimes after and a lot of that comes down to two different factors one being how well it was installed and the other one how well it was maintained whenever you're thinking about installing a system definitely go with a reputable company and make sure you get a great install another factor is going to be that maintenance and make sure it's just looked at at least once a year so that we make sure everything's in manufactur Spec definitely with those two factors it's going to dramatically extend the life of your unit

          Waiting until your system fails. If you're waiting to change your tires until they're completely bald, I have bad news for you. You need to plan better in life. Waiting to change your system out until it fails and has a critical failure is the worst thing that you can do because being preemptive in your decision-m process gives you room, gives you time to make that decision and actually find who's the best company for me, what piece of equipment do I actually want, and what company do I actually want doing this? Be preemptive about it. If you know your system is hitting that 12, 13, 14 year mark, it's time to start thinking about it. It's going to fail on the most inconvenient day when you don't have the time to deal with it, and you're going to be left to choose a company who maybe you don't like, know, and trust.

          Every summer time, people are looking at whether it makes more sense to repair or whether it makes more sense to replace. And that decision is not often as easy as it sounds.           When it comes to replacing your home's most expensive appliance, the reality is we would actually recommend if the furnace or the air handler is the same age as the condenser, we would say, "Hey, let's go ahead pump the brakes just a little bit and replace the furnace at that same time." And I know what you're thinking, you're going to be like, "Tucker, this is the gotcha moment. You're going to tell me that I need to spend more money just because you want to do it." And sure, obviously, we want a bigger ticket average just like anybody does. But ultimately, if the furnace is the same age as the condenser and the same age as the coil, here's what's going to happen. We're going to replace the condenser. We're going to replace the coil. And then guess what? Next winter or whenever it comes time to turn on your furnace because that furnace is also old enough to vote, which means it's probably time to replace it, it's going to fail. And when it fails, you're going to be mad at me. You're going to be mad at Yarboroughs.           ultimately came away 47y old indor had an inspection sticker from 1978 where it was approved there's your initial approval sticker from the inspection in 1978 got a 2001 outdoor unit it's actually 24 years old had the condenser fan motor replac at some point that's an aftermarket motor you've got a lot of deteriorating wires right there overall a lot a lot of stuff going on within that outdoor unit we're going to ultimately get them pricing for equipment replacement while we're here just so they have that in their back pocket to compare along with the repair prices and then we'll ultimately let him know

          Compressor failure. This is the big one. This is the real big one. No one likes to hear this one, all right? But, let's talk about it. Okay, so this one ranges around $1,500 to $3,000 plus. So, simply put, the compressor is the heart of your system and the most expensive single component, right? So, when it fails, the system runs, everything else works, but there's no refrigerant pumping through the loop, no cooling at all. On any system that's 12 years or older, the math completely changes, okay? So, we're paying $2,000 to repair compressor on maybe, let's just say like a 14-year-old unit that'll need replacement in 2 to 3 years anyway is often a losing proposition, okay? So, this is the point where the honest conversation shifts from repair cost to what's the age of the system? What's the efficiency rating? What does replacement actually cost versus continued repairs? I'm not here to push replacement, guys. I'm here to make sure you have the right numbers to make the right decision for you, your family, and your home.

          A lot of contractors will try to sell equipment based on how much you're going to save on your utility bill, and I don't love that. You should never buy an air conditioner because it's going to save you money on your utility bill, right? You shouldn't ever do that. You should buy an air conditioner that fits your budget, and then if it saves you money on your utility bill, well then great. That's an outstanding byproduct of the situation. It's all like, "Hey, I'm going to buy this car because it saves me on gas." Like, "Okay, but did you need a new car?" You know, it's kind of one of those situations. And ultimately though, if we're talking about, "Hey, we've crossed the bridge. We need a new system, and here's why we need it." Do the napkin math. You don't have to go for a variable capacity system to save money on your utility bill. A base entry system is going to be more efficient than one that was installed 10 to 15 years ago.

          Let's just Let's just Let's just worry about that next year. Let's just worry about that the next visit. Let's just not repair this item now and and we'll just we'll just do that on the next one. Don't wait to take care of those items especially during the spring time and the fall time cuz whenever you wait, you're like, "Ah, I'll do this I'll do that on the next visit." What happens is it's a 100° and every one of your friends that use us also waited until it's 110° to fix that specific item and then we can't get to you at a at a convenient time. And so, go ahead and take care of those repairs in the spring and the fall. So, if one of our technician comes out, provides some you know, so hey, here's some here's some items that are higher risk of failing, go ahead and proceed with those because at the end of the day they're going to be needed to they're going to be needed to be replaced at some point. And then two, it keeps you from having to call us at the in the middle of the summer time whenever you need it the most.           if I walked up on a unit with this much water damage I I don't think we'd be looking at a many repairs cuz you it the the list would never end you'd fix a couple things move on and just I feel like you'd continually find more and more that was wrong with this uh recently in a video I said there's not too many things in this trade that you can uh do a visual inspection on and call it good enough you can't just rely on visual inspection for really most anything in this trade but this one with this type of damage I think I would uh pretty quickly tell the homeowner that we need to look at replacement because this is a situation where we'd end up replacing two or three parts come back find more wrong that's a that's a rough one

          And my system's only 8 years old and I do have a repair that needs to be done, but overall I'm pretty happy with it. Then repair is the right decision. If the system is doing what you want as far as comfort is concerned, your utilities are where you want them to be, they're reasonable, and you can afford them, and the repair costs is not exceeding that $1,200, then repair makes perfect sense. That's the route that I would go. So, when replacement is the right call is whenever your repair cost exceeds $1,200 or the system is 12 years or older. Those are the two metrics that we use. Replacement is going to make more sense often times than doing the repair on that system.
